Replacing a 14-Year-Old System Without Losing a Day

New software is the easy part. The hard part is switching a working clinic over to it. We moved a cardiac PET imaging lab off its 14-year-old system while it kept seeing patients every day.

The Challenge

Since 2012 the lab had run on a custom PHP system nobody could safely change. Scheduling for several referring practices, dose tracking, daily QC, patient reports and billing all depended on it. The lab could not stop to replace it.

Our Approach

Re-examine the workflow. We mapped how the lab actually works, not just what the old app did.
Plan and rehearse the migration. We trialled the move on a week of appointments before migrating 14 years of history.
Train everyone. Front office, lab technologists and physicians were ready before go-live.
Run old and new side by side. Both systems ran in parallel for a month, so staff could check the new one against the old.
Switch over on a weekend. The final cutover happened while the lab was closed. Monday started on the new system.

AI that asks before it acts. Pip, the lab’s scheduling assistant, books, reschedules and cancels in plain language. It previews every change, and nothing is saved until a person confirms.

Impact

The lab never stopped seeing patients while its core system was replaced. Staff started on day one already trained, and the practice manager now sees activity and billing in real time.
